Founders ask me what AI help costs more than any other question. The honest answer is that the price on the website is rarely the price you pay.
An hourly rate looks cheap until you count the hours. A retainer looks predictable until every new idea comes with its own quote. A full-time salary looks simple until you add benefits, recruiting time and the month the person leaves.
So this guide does one thing: it prices every way of getting AI built and run in your business, on the same basis, with the costs people leave out. Where a number comes from someone else, I link it. Where I make an assumption, I say so. I run Pareto Talent, so I have an obvious interest in one of these options. I've tried to make the numbers useful even if you pick a different one.
01 · The Short Answer
How much does an AI operator cost?
An AI operator costs about $76,000 a year in salary for a US full-time AI automation specialist, or roughly $109,000 once employer benefits and payroll costs are included. A managed, full-time AI operator costs $3,000 to $3,600 a month. Freelancers, consultants and agencies cost more or less depending on how many hours you actually need.

The $109,000 figure is my calculation, not a quote. US private employers spend 30% of their total compensation cost on benefits and 70% on wages (Bureau of Labor Statistics, June 2026). If the salary is $76,465, the full employer cost is about $76,465 divided by 0.70, or roughly $109,000. Your benefits package will move that up or down.

Priced as a full-time year of about 2,000 hours, a senior freelancer costs $150,000 to $400,000, an offshore freelancer $30,000 to $160,000, a loaded US hire about $109,000, an agency retainer $12,000 to $144,000 before build fees, and a managed operator $36,000 to $43,200. Consultants are bought by the project, so a full year rarely applies.

Every figure has a source at the end of this guide. The full-time column multiplies hourly rates by 2,000 hours and monthly rates by 12. It's a like-for-like view, not a claim that you need 2,000 hours. Many businesses don't, and for them the cheaper hourly options win.

What "AI automation services" usually means on an invoice
When a provider sells "AI automation services", you're almost always buying one of three things: a fixed project, a retainer, or a block of hours. The label doesn't tell you which. Ask for the line items. The difference between "we'll build five workflows" and "we'll maintain the workflows we build" is the difference between a project and an owner.
03 · Hidden Costs
What are the hidden costs of hiring AI help?
The hidden costs are your own time, recruiting, ramp-up, tool subscriptions, AI usage, change orders, maintenance after handover, turnover, and the cost of an automation that breaks quietly. Most of them don't show up on an invoice, which is why the cheapest quote is often not the cheapest option over a year.
Here's each one, and which options it hits hardest:

The last row is the one I'd weight most. An automation that sends the wrong email to your leads for two weeks costs more than any line on this page. That's why I care less about the hourly rate and more about who's watching the builds every day.
The cheapest quote is rarely the cheapest year.

What does each option cost over 12 months?
It depends on how much work you have. For one contained build, a consultant is cheapest, often under $10,000. For about one new build a month plus maintenance, options range from about $15,000 to $200,000. For a full-time need, a managed operator costs $39,000 to $46,200 in year one against about $109,000 for a loaded US hire.
Here are three founders. The assumptions are mine and stated plainly, and every rate comes from the table above. Use the structure with your own numbers.
Founder A: one system, then done
Assumption: you need one contained build, such as lead intake into your CRM with an AI-written first reply, and someone on your team can maintain it after launch.

Verdict: hire a consultant. Insist the build lives in your accounts and comes with a written page on how it works.
Founder B: about one new build a month
Assumption: twelve new automations or tools over the year, each one maintained after launch. For freelancers I assume about 20 hours a week, or 1,000 hours a year. For agencies I assume each new build is quoted like a consultant project, at $2,500 to $10,000, on top of a small business retainer.

Verdict: an offshore freelancer at the low end of the range can be cheaper than a managed operator, and that's a real option if you're confident judging builders. You carry the vetting, the management and the risk if they disappear. Otherwise a full-time operator usually costs less than paying per build.
Founder C: you want your operations to run on AI
Assumption: a full-time need. New builds every week, maintenance every day, and the day-to-day work handled when nothing needs building. That's about 2,000 hours a year.

06 · The Formula
How do you know if an AI operator will pay for itself?
An AI operator pays for itself when the monthly value of the time they free up, plus any revenue their builds create, is more than their monthly cost. At $3,600 a month, if your time is worth $200 an hour, they need to save you and your team about 4.2 hours a week to break even.
Here's the formula I use:
Monthly value = hours saved per week × value of an hour × 4.3, plus any monthly revenue you can trace to a build.
Break-even hours per week = monthly cost ÷ (4.3 × value of an hour).
It pays when monthly value is greater than monthly cost.
"Value of an hour" is what that hour would earn you if you spent it on the work only you can do. Be honest with it. If you wouldn't actually use the freed hour on something valuable, it isn't worth your hourly rate.
Here's the break-even point at two monthly costs: $3,600 on the monthly plan, and about $3,250 a month on the annual plan in year one ($39,000 divided by 12, including the placement fee):

Count your team's hours too, not just yours. An automation that saves your sales lead three hours a week counts. And count the revenue side only when you can trace it, such as leads that now get a reply in minutes instead of days. 07 · Small Business
What does it cost to implement AI in a small business?
Implementing AI in a small business costs three things: tools, builds and ownership. Tools typically run $20 to $50 per user per month. A single build costs $2,500 to $10,000 from a consultant. Ownership, the person who keeps it running, is the biggest line and the one most budgets leave out.
Most small businesses already pay for the first line. They have AI subscriptions. Some have paid for the second. Very few have budgeted for the third, which is why so many AI projects stall within weeks of launch. If you only budget for tools and builds, you've budgeted for a demo.

How much does it cost to hire an AI developer?
Hiring an AI developer as a freelancer costs $75 to $200+ an hour for senior talent, or $15 to $80 an hour offshore. That's the right spend when you're building a software product. For running your operations on AI, an operator who builds with Claude Code usually covers the same internal tools at a lower cost.
The question is what you're building. A customer-facing product with real engineering needs an engineer. A dashboard, an onboarding portal, a quote calculator or a set of automations doesn't. How can you lower the cost of AI help?
Lower the cost by deciding what to build before you pay anyone, keeping every build in your own accounts, buying ownership instead of hours when the work is ongoing, and committing for longer when you're sure. Each cuts a hidden cost from the table above.
- Audit first. Know your five most expensive workflows before anyone quotes. It shortens every scope.
- Own the accounts. Builds in your accounts never have to be rebuilt when you change provider.
- Buy ownership for ongoing work. Per-project pricing gets expensive once you want a build a month.
